Short Story
Most leaders are managing transformation. The most effective ones are feeling their way through it with their people.
Research has said for over two decades: 70% of transformations fail. The reason isn’t strategy. It’s disconnection. Your team isn’t disengaged because of the change. They’re disengaged because they were never truly brought into it.
Leaders who reciprocate with emotional awareness build the collective consciousness that makes transformation possible.
This book teaches you how!

Reciprocate to Transform: The Power of Collective Consciousness
Why This / Why Me / Why Now
Leading People Through Change Is Every Leader’s Greatest Test. I’ve Watched Brilliant People Fail at It. I’ve Also Watched Ordinary Leaders Succeed at It.
And after more than twenty years at the table, as an HR executive, a doctoral researcher, a Forbes influencer, and now the Chief Human Resources Officer of one of the country’s most respected health systems, I finally understand why.
The inciting moment came early in my career. I was a new compensation manager called into a tense phone call with a furious senior executive. She was dismissive, combative, convinced that HR existed only to obstruct her. Most people in that seat would have defended their position and held their ground. Instead, I said: “Our goals are aligned. I want exactly what you want.”
The line fell silent.
In that silence, something shifted. By the end of the call, she’d agreed to every recommendation. The next day, she invited me to present to her entire executive team. That moment set the trajectory of everything that followed — fourteen years at that institution, leading transformation after transformation, growing into the kind of leader I’d always hoped to become.
What I learned in that silence is what this book is about.

The Stake: What It Costs Leaders to Keep Doing What Isn’t Working
Every day, organizations attempt transformation — and research has been stating for over two decades that 70% transformations fail. Not because of flawed strategy, insufficient budget, or poor timing.
They fail because people leading the transformations operate at a level of unawareness, oblivious of the emotional energy within transformations that need the right reciprocation. They fail to bring their people with them in the transformation journey.
The result is what I call fragmented consciousness: disengaged teams, eroded trust, and change fatigue that lingers long after the initiative has passed.
When leaders don’t reciprocate, don’t offer genuine connection, empathy, and mutual energy, their teams disengage. Quietly. Completely. And in the face of the fear and uncertainty that major change always brings, that disengagement is the difference between transformation and collapse.
The Promise: What Changes When You Reciprocate
Reciprocate to Transform gives you a research-backed, experience-tested roadmap for building what I call collective consciousness — a state where your team is genuinely engaged, aligned, and moving together through transformation, rather than being dragged through it.
This is not a book about being nice. It is a book about being effective — and understanding that the most powerful force in organizational transformation is the quality of the human energy you put into the room. Above all, it’s about understanding that reciprocity is an emotional system, not just a behavioral one.
What the Book Does
This Book Helps You Go From Fragmented to Collective Consciousness
Reciprocate to Transform gives you the conceptual foundation and the practical tools to stop managing change from the outside — and start leading it from the inside. From isolated to aligned. From reactive to intentional. From feared to trusted.
- From leading change that people endure to leading change that people believe in
- From surface-level engagement to the kind of deep connection that actually moves organizations forward
- From emotional burnout during transformation to the grounded, energized, emotionally intelligent leadership presence your team needs
- From a one-size-fits-all approach to change to a culturally intelligent, emotionally attuned leadership practice
- From wondering why your team keeps disengaging to understanding, and changing, the reciprocal dynamics at the root of it
This book changes you, both as an individual and as a leader. And it changes your people to a purpose-filled, dedicated team that will follow you through any transformation.

This Book Is For You If…
You’re a leader who has led transformations — and lost people along the way.
Pain point: You’ve rolled out initiatives that made perfect strategic sense and watched engagement quietly crater anyway. You’ve been told your communication was fine. Your plan was solid. And still, something didn’t land.
What most people try: Better slide decks. More town halls. More frequent email updates.
What this book gives you: A framework for understanding why change resistance is almost never about the change itself — and how to build the reciprocal trust that turns resistance into momentum.
You’re an HR, People, or OD professional working at the center of organizational transformation.
Pain point: You’re often the one tasked with “bringing people along”, without the authority, the budget, or the leadership support to do it properly.
What most people try: Training programs, engagement surveys, and culture decks.
What this book gives you: A rigorous, research-backed vocabulary and methodology for the kind of work you already know matters — and the tools to make the case internally for leading transformation differently.
You’re an executive who needs your leadership team to move as one.
Pain point: The strategy is clear at the top. But it fragments somewhere in the middle, and by the time it reaches the front line, it’s unrecognizable.
What most people try: Cascade communications and leadership alignment workshops.
What this book gives you: A model for creating collective consciousness at every level — so the transformation your executive team commits to actually lands in the culture.
You’re a leader who feels the weight of what’s being asked of your people right now.
Pain point: You’re navigating AI disruption, generational tension, post-pandemic trust deficits, and constant structural change — all at once. And you’re doing it with a team that is exhausted.
What most people try: Resilience training and wellness programs that touch the symptom but miss the cause.
What this book gives you: A deeper understanding of the reciprocal dynamics at work in multi-generational, high-stress, high-change environments — and a roadmap for meeting your people where they are.
